In the corporate world, it's an accepted fact that when you hire someone they probably won't be productive for 3 to 6 months. 3 to 6 months! As an entrepreneur, I can't imagine waiting that long for someone to be productive in our business. We want somebody to be up and running and making a contribution within their first seven days, not six months. We have a way of making this happen nearly every time. We overwhelm new hires, then provide them with massive support so that they know they are safe. This way we know what they are capable of fast. We also get way more productivity out of people in a shorter period of time. If you want to get productivity out of your new team members in the fastest way possible, this is the strategy. The way that most entrepreneurs hire people is challenging. It's usually a family friend or an acquaintance or someone who knows somebody. If I'm honest, this is how I used to hire people with very little success. When I realized that hiring decisions should be difficult, and you should have a hard time choosing the winning candidate, everything got better. When I talk to someone who believes that the seriousness of COVID-19 is overblown or a hoax, I ask them one question. "Have you talked to anyone on the frontlines, someone who is actually dealing with this?" The majority of the time their response is “no”.   I understand that most people do not have the ability to call up an ER doctor or epidemiologist and ask them questions. At the same time, the fear and confusion around what is happening is real. I am lucky enough to have the ability to ask a professional for information, and a platform to share it with entrepreneurs like you. Today, I want to introduce you to my sister, Michelle.  She is currently an ER doctor in Los Angeles county.  Every week since the coronavirus first hit California I’ve been able to talk to her. Listening to her perspective after having been in emergency rooms for the last 19 years has clarified a lot for me.  Michelle joined me on my podcast this week and I'm excited for you to meet her. It was a unique experience having Michelle as a little sister.   When my mom asked me what I wanted to be when I grew up, I'm pretty sure I told her a fire truck. Michelle knew she wanted to be a doctor for as long as I can remember, and she is younger than me. The principal at my school had to give me an exception to graduate because I had missed so many classes, she had the highest GPA in our high school's history.  While I was transferring from college to college before finally dropping out, Michelle went to Stanford for her undergrad and obtained her MD from Harvard Medical School. She then completed a residency in Emergency Medicine and a Fellowship in Research at Harbor-UCLA Medical Center during which she obtained a Masters of Epidemiology from UCLA. Michelle was gracious enough to sit down with me and answer the questions that so many people have. The conversation that we had was enlightening, revealing, and insightful. When I was younger, I made it very difficult for myself to lead people. I had a hard time creating trust with my team, and I would break it often without realizing just how bad it made things. I would set up meetings, and normally I was late most of the time. I would make commitments and then break them. Sometimes I would miss meetings with my team altogether because something "more important" had come up. This challenged trust, and made it very difficult for me too lead my team and game consensus. The entrepreneurial personality type is defined as "a physiologically sensitive momentum-based being that is highly reactive to constraint”. We are reactive to any type of constraint. When we are inflexible in our thoughts, we create constraint in our lives and can hold ourselves back. When we are inflexible in our bodies, we create physiological constraint that can keep us stuck in place. Whether our inflexibility is in our thoughts or our bodies both rob us of our momentum. If you are running a growing business, it is natural to get overwhelmed. It is natural to have too much to do, and it is natural to need help like crazy. One of the biggest issues I see in the entrepreneurial world is an entrepreneur who needs help but waits far too long to get it because they think it needs to be perfect. The reality is delegation is never perfect, there are always issues, and most entrepreneurs wait too long to start. When you understand the delegation will be imperfect, and you know how to handle it, you can offload what you are doing much faster and get the help you need. As entrepreneurs, we put up with a lot more than the average person. More stress, more ambiguity, and more discomfort. A lot of entrepreneurs even say things like if you want to grow your business you're going to have to make sacrifices. Any of us who has ever grown a business knows that it's one of the most difficult and stressful things you can do. The problem with successfully growing a business is that when you start out, you have to do everything. If you are successful, you may be conditioned to do everything. Any attempt to be anything but yourself will only cause you pressure and noise. This may seem simple, but in the world of entrepreneurship is anything but. Most entrepreneurs feel like they are a commodity and they have to act in a certain way to grow their business. This is exhausting and takes a tremendous amount of effort. It's difficult to believe, but if you are unapologetically and unabashedly your self, your business will actually grow. The entrepreneurs who are willing to put it all out there, let the world know who they are, and be real, are always those who create the most success. My friend and client Rachel Rogers is one of these entrepreneurs. She inspires me for many reasons, she's a successful entrepreneur, amazing wife, committed mother, but more than anything else, she is always 100% herself. Over the past few weeks I’ve been vocal about what’s going on in the United States and my support for the Black Lives Matter. As a result I’ve had a lot of people reach out to me and ask me what they could or should do in this situation. I know this may come as a surprise but I’ve had many people reach out who had no idea things were this bad and are shocked at what’s going on. Rather than beat people up for their lack of understanding or exposure, I have been helping them move towards a greater understanding of what is happening. In most cases, people have been looking for a checklist, or a to do item that they can add to the list for the next day so that they can take care of this and move on. That’s not how this works. Just like systemic racism is not an event, neither is understanding it and becoming an ally. This is a process and a journey that will change your life for the better, open doors for you, and make you a more compassionate and empathetic human being if you allow it. When I first started in business, I made a ton of mistakes around policies. The biggest mistake I made, is that we really didn't have any. Anything that came up, I had to handle it and I thought it should be this way. I wanted to know what was happening so if there was an issue my team brought it to me. This resulted in endless decision making and massive decision making fatigue. Some days I was so exhausted I couldn't decide what I wanted for dinner. Can you relate? There are a lot of ways to offload decision making and get help. One of the most efficient and effective is to create policies in your company that allow your team to know how they should make decisions. If you don't have policies, it will cause a ton of challenges in your business. Your clients will not have a consistent experience. You will handle the same issue in different ways and that will cause incongruency. If too many issues come up at once and each one of them has to be decided, it will sell your business down and take away your momentum. Let’s get real, most entrepreneurs do not love meetings. We actually talk about how much we can’t stand them. The issue we have is, we reach a point in our careers when the momentum we can create on our own isn’t enough. At that point it’s time to build a team so that we can continue to expand and grow. Over the past several weeks the globe has conducted the largest work from home experiment in history. Hundreds of millions of people went from working in offices, to working out of their kitchens, bedrooms, and living rooms. And in at least one case, a woman took her computer into the bathroom with her on a zoom call and made national news. The workplace has permanently changed and it's never going to go back to what we used to think was normal. Millions of companies just realized they don't need the infrastructure, or more importantly the overhead they have been spending on massive offices. Many of them have also realized their employees are more productive even though they are working at home. There are some companies that are going through challenges, but just as many or more are feeling all of the advantages of having a remote workforce. Working virtually, remotely, and from home is going to be a permanent part of every type of business moving forward. Businesses who don't have a work from home component will be seen as having a disadvantage. In the future, a metric the companies will measure is how much of the workforce can work from home. With the right elements in place, working remotely can be far more productive than in person. With a virtual workforce, companies can spend less and grow faster. Yesterday I shared how to understand which of these three your company needs. Today I want to share how to create your pivot plan. Crisis creates ambiguity, and ambiguity creates constraint. In a crisis, it's important to lower ambiguity and increase clarity for everyone on your team and everyone around you. In a pivot, it feels natural to make decisions on the fly, without using a framework, and use your gut. This is dangerous. Especially if you have a team. In the middle of a crisis like this is not a time to be doing things without a high level of certainty and a high level of clarity. If you want to sell a product in a crisis, you have to make it a painkiller. Here's what I mean, in a normal market, people are willing to invest in improvement. They will buy things that make their lives better, like a vitamin. In a crisis, people buy things to solve problems get out of pain. If you're not selling a painkiller in a crisis, it is going to be very difficult to be heard. When the world is noisy people don't think improvement, they want to make the noise go away. If you're having trouble selling in a crisis, ask yourself if you're selling a painkiller that solves someone's problem? If you can solve someone's problem better than anyone else can, you will exponentially grow a business in a crisis. As entrepreneurs, we like to keep score. We like to know who's ahead, and we like the win. We are evolutionary hunters and we want to know if we are gaining on our prey. Understanding where we stand is important to us. One of the most important metrics we use is money. The problem is that in a crisis like this, sometimes it's the only metric we look at. We look at what we're losing in terms of revenue. Property owners like me think about the equity that may be slipping away. We think constantly about all the plans we had for the money we are going to make with the business that we were running just before this crisis hit. Last week when jobless claims numbers came out, the secretary of US treasury Steve Mnuchin said that the numbers were not relevant because it was a stimulus package that was about to be released. If you follow me, you know I said not only were the numbers relevant, but this was a ridiculous statement. Last week's numbers were seven times the previous record. Since last week I've been waiting for the jobless claims number to come out this morning. When it did I was dizzy. The new jobless claims number is 6,648,000 people in a single week. This beats the previous record from 1980 to 695,000 by almost 10 times. As entrepreneurs, we need to understand that this is a long-term issue and a challenge we will be digging out of for years. This crisis is going to change everything. The reality that we knew just a few weeks ago is gone and we will be building a new normal for a long time. For entrepreneurs, this represents one of the biggest challenges any of us have ever been through, it also represents the biggest opportunity any of us have had. This is typically exactly the way the world works. Here's what's important in this crisis, that you personally protect yourself from the chaos. The reality of what is going to happen here is finally starting to set in. The White House released an estimate today that we could have 100,000 to 240,000 deaths from this virus. The reason they updated their previous estimate is that the math is finally setting in. The reality of New York is very real. This is going to be an unprecedented financial and human crisis. I felt like creating process, structure, and routine was going to limit my creativity, it was way too controlling, it was going to take away the freedom I want it as an entrepreneur. Today I can't believe I ever thought any of those things. Process, structure, and routine have all created freedom in my life that I have been wanting forever. When I was just getting started as an entrepreneur, the word "predictable" sounded negative to me. I wanted things to be exciting, spontaneous, I wanted to freedom, predictability seemed like a step in the wrong direction. As my business grew, and I got busier, I started realizing that without predictability, I wasn't going to make it. Things got so overwhelming so fast that I felt like I was doing everything, falling behind on a daily basis, and I was constantly overwhelmed. I went from loving my business to having trouble getting out of bed every day because I was felt like I was getting constantly beat up. In a crisis or any other time, efficiency is critical in business. One of the recurring issues we see in almost all businesses is that the core processes, the ones that create revenue for the business, are often undocumented and unclear. When someone says something like “all we need to do is think positive.” I will admit that I am immediately irritated. On a recent live training I held for entrepreneurs of every size business, I had the opportunity to speak directly to an issue in the business of a very special entrepreneur. We had an amazing conversation, and it started out--as it does for so many entrepreneurs who are running multimillion-dollar businesses--with her feeling like there was something wrong with her. She felt like she needed to shift her mindset or change her thinking around this issue. Something she was doing in front of her team that did not make her appear "as her full, authentic self." Once the conversation concluded, the concerns about her mindset, herself, and how she was showing up to her team significantly changed.  I offered her an entirely different solution to her problem. If you're trying to grow and scale a business, mindset often has far less to do with the issues you’re facing than is perceived in the market today. Instead, I could see that Lori was dealing with something that could only be adequately fixed by surrounding herself with a process that allowed her to show up in front of her team in a predictable, reliable, and stable way. Growing a business, building a team, and getting people to work together isn’t easy. As many of you know, I used to be a one on one consultant for over a decade. With that said, today’s podcast topic is going to be one that will seem very surprising coming from me. I want to talk about why one on one coaching or consulting may not be your best option, and how it may end up hurting you rather than helping you. If you are currently working with someone one on one or plan to in the near future, listen to this episode first and then proceed with caution.     In most cases, working one to one is not as beneficial as working with a consultant who has built out their systems with a team. One to one consultants usually have a lack of systems, documentation, and processes with no built out structure. When we as entrepreneurs finally understand how we can create momentum, things shift in our lives for the better. In this episode, we’re going to walk through an important exercise I call the Momentum Equation. I’m going to share with you the framework and questions that work universally to create success and identify clear patterns of growth.    Simply by thinking of periods of momentum in your life and answering three questions, you can revisit the momentum in your past, apply those lessons in your life today, and get back into momentum to make things happen. If you’ve built a team and you’re starting to develop a leadership team, this podcast is one you need to hear. In this episode, I share with you the most productive way to run a business and things you should work towards if you want to create a culture of winning.    My team and I have had what I’m about to share with you set in place for a while, but this past week we reiterated it...I’m not able to change things in the business, and there’s a good reason why. I can’t change my team’s priorities, projects, deadlines, or outcome in any way - unless it’s a real emergency. And for me to step in at an emergency level, things have to be pretty bad. If that happens, I regroup with my leadership team, and we will shift priorities. But otherwise, I’m hands-off, and that’s the way it should be for a CEO.     Because in most businesses, the team is fighting with the entrepreneur for their time and focus. The problem is, in entrepreneurial companies, the focus usually shifts so often that no one can keep track of where the business is going or what they should be doing. When I was a kid, my mom had this saying when something challenging happened - everything happens for a reason, let’s find the reason. When I was younger, I fought it. But as an adult, this saying has proven true.    Regardless of what’s happened in my life, everything has happened for a reason. In this episode, I share with you a few examples of challenges I’ve faced and what reasons I’ve found for them. We talk about everything from my bankruptcy to a panic attack at an old job. I also share a recent story that brought me to tears talking about it again.    No matter the size of the challenge, there’s an underlying reason or lesson in there somewhere. You read the title right; I’m back. You’ve probably noticed that in the last five weeks, I haven’t recorded a single podcast episode. In this episode, we bring on our very own Laura Alvarado. Before working with us, was running a few pretty successful gyms. Her business was doing over seven figures, and she was only working 5 to 10 hours a week. While this sounds like a dream to most people, it was the opposite for Laura. She found herself bored, feeling unfulfilled, and wanting something more.    Typically people come to us looking for help growing and scaling their businesses, but Laura came to us because she wanted a challenge. Average people are always going to be average and those who don’t stand out aren’t going to stand out in any way.
